Recruiter Coaching Tips

This guide helps you use the Candidate Fit Tool effectively during interviews. Use the analysis to dig deeper, validate potential, and coach future hires toward long-term success. Compare candidate's answers to the Answer Ranking Guide below.

Safety

  • ✅ Excellent: Reinforce their leadership mindset. Ask for specific examples of when they’ve spoken up or protected others, not just themselves.
  • 👍 Good: Confirm they consistently use PPE and follow procedures. Ask if they'd feel comfortable addressing others or modeling good behavior.
  • Coaching Tip: Emphasize that a safety culture means speaking up—even when it’s awkward. Look for maturity, calm confidence, and care for others.

Quality

  • ✅ Excellent: Celebrate high standards. Ask how they ensure quality even under time pressure. Do they know what “excellent” looks like?
  • 👍 Good: Validate consistency. Ask how they check their work and whether they seek feedback or just "hope it’s good enough."
  • Coaching Tip: Look for pride in workmanship. High-quality candidates often reference doing it “right the first time” and making things “client-ready.”

Efficiency

  • ✅ Excellent: Dig into their system. How do they prepare, stage, or support others? Look for initiative, awareness, and team-mindedness.
  • 👍 Good: Ensure they’re at least dependable and not waiting around. Ask how they manage downtime and adapt to surprises.
  • Coaching Tip: Efficiency isn’t just speed—it’s smart planning. Great hires anticipate needs, reduce friction, and love “flow.”

Dependability

  • ✅ Excellent: Ask how they keep commitments and adapt to challenges. Look for phrases like “do what I say I’ll do,” or “I take ownership.”
  • 👍 Good: Verify reliability. Ask how often they miss work, how they communicate issues, and how they’ve earned past supervisors’ trust.
  • Coaching Tip: You’re not just hiring a worker—you’re hiring a teammate. Dependability shows up in the little things. Ask about those.

Final Interview Tips

  • Let the assessment start the conversation—but don’t let it end there. Dig deeper with examples, stories, and “what would you do if...” scenarios.
  • Trust your gut—but use the data. A strong score + poor energy = flag. A medium score + great attitude = coachable potential.
  • Every question is a chance to see if they align with your team’s mindset: safe, proud, proactive, and accountable.
  • Make it two-way: Share your expectations. See how they respond. This builds trust and sets the tone from day one.

Recruiter Coaching Guide – Handling Average & Below Average Answers

How to Handle Average and Below-Average Answers in Interviews

This section is for recruiters and managers using the Candidate Fit Tool. When most answers are strong, but a few stand out as average or below expectations, this guide helps you dig deeper with smart, non-threatening questions. If several responses fall into the bottom tier, the candidate may not be a strong fit for a culture built on safety, pride, and ownership.

🦺 Safety

😐 Average Answer: B – Tell the supervisor anonymously

Interview Approach: Ask: “What would you do if your teammate was someone you trusted—would you speak up?” Gauge their willingness to grow and whether they understand the value of peer accountability.

Below-Average Answers: C – Joke about it; A – Ignore it

  • Ask: “What kind of message do you think joking about safety sends?”
  • Ask: “What’s your responsibility if someone’s making the site unsafe?”
  • Goal: See if they can self-reflect or if they rationalize poor behavior. Candidates who shrug off safety aren't aligned with team-first values.

🔍 Quality

😐 Average Answer: C – Touch it up a little

Interview Approach: Ask: “How do you know when a job is done well?” and “Have you ever gone back to fix something even when no one told you to?” You’re probing their pride and standards.

Below-Average Answers: B – Ask someone else to check; A – Move on

  • Ask: “What would you do if a client saw the job and wasn’t happy?”
  • Ask: “What does taking ownership mean to you?”
  • Goal: Discover if they deflect responsibility or if they can grow with coaching on standards and feedback.

⚙️ Efficiency

😐 Average Answer: C – Look for a task to stay busy

Interview Approach: Ask: “How do you prioritize tasks when there’s downtime?” You’re looking for structure vs. random effort.

Below-Average Answers: A – Wait for instructions or check phone

  • Ask: “What would you do if your crew lead was busy and you weren’t sure what to do?”
  • Ask: “Have you ever prepped ahead or helped a teammate without being asked?”
  • Goal: Evaluate whether they can grow into self-starters or will remain reactive and passive.

⏰ Dependability

😐 Average Answer: C – Text the lead

Interview Approach: Ask: “Tell me about a time you had a setback and still made it to work.” You're exploring grit and responsibility.

Below-Average Answers: B – Call off; A – Skip the day

  • Ask: “What do you think your coworkers expect from you when you’re scheduled to work?”
  • Ask: “What are some things you’ve done to make sure you don’t let your team down?”
  • Goal: See if they accept the role of team member, or view work as optional based on convenience.

💡 Final Note

If a candidate gives a few mid-tier answers but demonstrates humility, learning mindset, and team values—you may have a coachable fit. If their responses lack ownership across the board, they’re not ready for a culture of excellence.
